There is another program which you load onto your XDA which will replace the Boot images with the ones you create.
You put the boot images you want into the windows folder on your device, and install the boot image changer, the program then installs the boot images for you. It does not show up on your 'remove programs' list however. If you want to change your images again in the future, just follow the same procedure
Any idea how to uninstall this app?? I installed it, and all it's done for me so far if cause my today screen to hang.

There's noway back The only way is to re-install your own -I mean- devices Splash files and those are embedded in on of the files in the Ext_ROM. Looke for it and extract it from within ur device..

For the ppl that have the Today screen hanged up after changing boot images with MDA3_bootimage_changer2, there is no need to hard reset...just switch the today theme to a different one (and of course after that you can revert back to the one you were using! :wink: ) and all will be fine!

The old way to change your 1st splash screen uses the awizard prog or the splash_bmp_to_wizard prog. It was working before on the older ROMs.
Thanx to jesterz, mwiberg & lvsw & others, we now have many new ROMs to choose from. Unfortunately, the above method to change the 1st splash screen no longer works on these new ROMs. It always gives the ItWriteDisk error.
After crawling through the Wizard forums, I discovered they have found a way. Can't really remember the threads (there were several of them). For those who want to change their splash, just download this file: ftp://xda:[email protected]/Wizard/Splash_images/SplashScreenStuff.zip and follow the instructions included to the letter.
Warning: some hex editing is involved.
- all credits to the guys over at the Wizard forum.
PS: to change your 2nd splash, it is a simple matter of saving your image as a 240x320 png file, renaming it as welcomehead.96.png and copying into the windows folder of your device.

Be carefull NOT to use the ROM upgrade util in that zip, it for the Wizard, NOT the prophet.
get it from a Prophet ROM upgrade.

Yes, the upgrade utility in the zip file is for the Wizard. So what I did was to use the upgrade utility for the Prophet instead. Use the G3 or G4 version depending on your device.
There should be the following files:
enterbootloader.exe
nk.nbf (your created splash imge)
romupdateutility.exe (G3 or G4 version depending on your device)
ruugetinfo.exe
ruuresource.dll
Somehow for me, the romupdateutility-novendor doesn't work. So to get the romupdateutility for my device, I extracted it from a full ROM such as RUU-Prophet-G3-AKU2.2-2.20-2.47.21-Jester-b1

The method in that thread is similar to my 1st post. Maybe the utilities they used are different. All the steps prior to the flash are the same. They are for converting a bmp file to a nb file and then to a nk.nbf to be used for flashing. It should work on the Prophet PROVIDED you use the prophet update utility (not the Wizard's) to flash.

Using that file will give you the HTC black logo. The steps I mentioned will allow you to use any customized image...
Could somebody please post an image of the HTC Black logo to see what it looks like before I try the standard update (i.e. from the FTP server & without using the HEX edit thingie...)?

Pardon the newbie question, but how does one extract the RUU (and the other 4 files) from the full ROM? I have Jester's G3 r1 file but it's an exe, not a zip. Is there a site from where I can get the latest Prophet G3 RUU package?

Let's see if I remember this correctly:
1) double-click your .exe file -> it should start up the ROM update window as normal.
2) Go to windows/temp folder. You should see the files that the exe file extracted. (if you cannot find it, do a search for *.nbf or one of the other files - the file would be in the same directory). Maybe it is in documents and settings/user/local settings/temp in Win XP. I can't remember exactly as I'm on Vista now.
3) copy the RUU file to a separate folder.
There you have it.... unless I miss something.

If u have winrar installed on PC, then just right click on any exe, and u will get extract options. Extract to any folder as u want, and get all files inside that exe.
Instructions for flashing custom splash screens on HTC Kaiser:
1. Install HardSPL.
2. Create a BMP file in paint, size must be 240x320, save it as BMP 24bit.
3. Download SplashTool
4. Load your BMP on nb_image_converter (included in SplashTool's zip) and save it as splash.nb
5. Open SplashTool.exe and convert splash.nb to new format.
6. Pack the resulting splash.nb into a NBH file using htc rom tool.
7. Flash your cusotm NBH using CustomRUU.
Enjoy your new splash screen!

Hi pof.
This is a great idea and I thank you for the instructions but I got to #6 and am so new to ROM building(virgin, in fact ) that I must ask....
In the htc rom tool do I leave all fields blank except for the splash screen entry? And where do I enter that? I assume that I type splash.nb into the splash1 field.
Else, do I fill in all of the fields such as country ID, version, IPL?

To change Splash Boot screen, made a picture 320x320 pixel 96dpi save it in .png and rename in welcomehead.96.png
Use Resco Explorer, copy, paste and replace the welcomehead.96.png in folder Windows, make a soft reset.

jadehawk: you are correct that the welcomehead.96.png is non-animated, if you create an animated .gif and rename it to .png it may work in some programs that read inside the file for the relevant code to know how to display it but most programs including the wm6 bootup hook will not display it how it should so don't bother
Just to clarify that the original post by pof is "THE ONLY WAY" at present to replace the splash screen on initial boot of the phone, the welcomehead.96.png usage is on windows boot (some people have a 3rd animated .gif in between the 2, but this doesn't work on all models even with the registry entries in place, i have tried on my T-Mobile).

Great thank you for clearing that out.. for now I am just happy replacing the animated.gif file in the windows folder with something other than the HTC animated one.. I have tried to make my own ROM using the kaiser kitchen but so far It has never worked at least not like the really simple tutorials I have found here.. still waiting for a better tutorial with screenshots and all.. so far i will stick with the ones I get from here and use the sprite backup to restore the applications I want loaded in the ROM.. thank you

I have tested this, and it works with HBOOT 2.10
First off, to give credit where credit is due:
- cypser @ android central (his tut is the outline for mine, but I wanted to bring it over to xda, and also for the nbimg file links.)
- pof for creating the nbimg tool
- romracer for creating a mac version of the nbimg tool
- dkdude36 for the android-info.txt file
- all the developers and great people here at xda, for inspiring me to delve into the android world, as well as helping me along they way
Now the the tut!
You will need:
nbimg (HTC splash screen conversion tool)
- Windows
- Mac
- Linux
android-info.txt
- dkdude36's attachment
and a program to create a .zip file (7zip or whatever)
Step 1.
Find an image. It can be any image, but you must crop it to be 480x800 (use pretty much any photo editing program to do so). You must then save your image as a 24-bit RGB .bmp file and name it splash1.bmp.
*EDIT* This is from dased14 and outerdepth who was having problems getting the splash screen to flash. Thought maybe this would help someone else:
dased14: the option for 24 bit rgb comes up go to advance mode and make sure it says that its (checked) 24 bit r8 g8 b8

Thank you tons, brother. I got my newest creation going as my splash. It's a small victory, but greatly appreciated. You rock, and thanks to the OP for the initial instructions.
Step 2.
Download and extract the appropriate nbimg version. You can extract it to where ever you like, but for the purposes of this tut I will use c:/sdk/tools (just because that is where I put all of my evo stuff)
Step 3.
Download the android-info.txt file into the same directory as nbimg.
Step 4.
Put the splash1.bmp into the same directory as nbimg.
Step 5.
Open a command prompt and type the following (use whatever directory that you used in place of sdk/tools):

nbimg -F splash1.bmp -w 480 -h 800
You should get this output:

This will create a file called splash1.bmp.nb in the same folder as nbimg.
Step 6.
Rename splash1.bmp.nb to splash1.img (a message may pop up saying something about the new extension being unusable, just click OK).
Step 7.
Take splash1.img and android-info.txt and create a zip file named PC36IMG.zip
Step 8.
Place PC36IMG.zip on the root of the sdcard in your phone. After that, power of your phone, then while holding the vol-down button, turn on your phone (this will make your phone boot into the bootloader, unless you have a rom with fast boot enable. If so then you can either disable it, download an app like quick boot and reboot to bootloader through the app, or use adb if you have that enabled.)
If you decide to use adb (I'm assuming that you already have adb set up if you've opted to use it), here is what you'll enter into the cmd prompt:

reboot bootloader
Once you have the white screen with skateboarding androids at the bottom, it will either 1)start scanning for an update file, or 2)it will have the following 4 options: BOOTLOADER, REBOOT, REBOOT BOOTLOADER, POWER DOWN.
If option 1 happens, press vol-up to update. After it updates, press it again to reboot, and you should see your new splash screen.
If option 2 happens, then press the power button to select BOOTLOADER. Once you do that it should start scanning for an update, and follow the steps above to flash your new splash screen.
I am also attaching a splash1.img version of the original HTC splash screen, in case you need to go back to it.
I hope that this tut has helped someone out as much as it helped me! I missed being able to use fastboot commands to flash my own splash screens (with the new HBOOT's being locked down), but this is actually an easier process than what it used to be.

you have coverted the image to a 480x800 bmp first then rename it to splash1.bmp, then used nbimg to covert that to splash1.img, then adding that to the android-info and zipped it up(in normal) and renamed it to PC36IMG(just as you see it) then installed it on sdcard and rebooted into bootloader, after it finds it you hit volume up (2x)once for yes to the update and then again for the reboot. just checking your steps.

Yep, in order, all instructions followed to the t. I don't get it. It says install yes no and I say yes. It says it installed, which it must have somehow, because I have other splashes I have used in the past and have reflashed them tonight just to make sure it's not the phone. But it did install, just not the picture I created, it's what I described above, which is not what I made. I don't get it. Any help is greatly appreciated.

not sure what i did different from you if you followed the steps.i do pretty much the samething. i use gimp to edit and resize never bothered to check if it's 24bit rgb when i save it, i just hit save as rename and then do the nbimg thing and combine with the info file and zip in normal. i did tweak up another one using that pic(couldn't help myself) if you want i can post it up

Well, that sucks. I am still trying to figure out this little gem. It's annoying me that I can't get this working. You know what they say. If at 1st you don't succeed...
what are you using to resize pics to 480x800(photoshop,gimp,etc)
maybe the problem lies in that
I am using Photoshop. When it saves to .bmp format, it asks if I want 24b and so on. That's what it's set to by default. So, I am kinda at a loss for words at the moment. This is so simple, I know it's something tiny I am overlooking. I am totally following the instructions in the OP.
Let me try to make one using PhotoShop and see what happens, I normally use Gimp. I'll let you know

worked flawlessly for me
this is what i did using ps4(on windows):when your save your(h480xw800) splash1.bmp and the option for 24 bit rgb comes up go to advance mode and make sure it says that its (checked) 24 bit r8 g8 b8 then do the nbimg(renaming it to splash1.img after convert)and when you zip it up (in normal) make sure that its PC36IMG.zip and not PC36IMG.zip.zip(if using 7zip just name it PC36IMG it should add the zip ext to it) try it and let me know the outcome
I wanted to add, I did flash your pc36img via bootloader and it worked fine. So, I am gonna try again and see what happens. Am I supposed to alter anything in the txt file in the zip or just leave it as is from the download?

your good, just try a new image and resize to 480x800 and run through it like i did and lets see what happens

Yes. You should keep the original image height and width, and color depth. If you see file size reduced after saving, it's okay as long as you do not change pixels and color depth.
I recall, for example, 01.bmp extracted is around 20M but after you save it it's just around 5M. Feel safe, it's correct.
The newly generated logo binary file should be 19.5M, according to my memory. I don't have that file on hand now.

I recall, for example, 01.bmp extracted is around 20M but after you save it it's just around 5M. Feel safe, it's correct.
The newly generated logo binary file should be 19.5M, according to my memory. I don't have that file on hand now.

But whenever i flash the logo.img created by your program.(even when using images you provided)
It always booted into a weird bootloader interface.
i'm on miui 9.6 china.
Wonder if anything has to do with this?

I will use this to remove the "unlocked" message at boot.
It's possible to simply copy 01.bmp to 03.bmp then recompile the image? (I ask due to size of 01.bmp is higher than 03.bmp)

So it's just "fastboot flash logo xiaomi_mix2s_logo_image_removing_unlocked_message.img"
How safe is this? did you use the very same file?
Of course, I have used the same file that I've uploaded to my mega and is working fine. You can use it or generate using the op generator, but in any case I'm not responsible if you brick your device, blah, blah, blah...

Nice, ill put my contact information to make it harder to sell if it gets stolen or lost
Any chance this can be updated for the new format? New logo won't overwrite the bootloader splash.

Great idea, so:
Fastboot, boot image etc ...with details, orange fox(instead of twrp) with pin locked and rom locked displaying personal info
This won't be an easy sale if stolen(hopefully not)
